AI Native Is a Political Decision
Every enterprise leader I talk to this quarter says the same thing. We are AI Native.
Then I ask three questions. How many agents run without human approval? What percentage of decisions are made autonomously? Has your headcount changed?
Silence. Nervous laughter.
They gave developers Copilot. They gave marketers ChatGPT. They called it transformation. It is a faster typewriter.
Most companies are AI Augmented and think they are AI Native. Tools everywhere, workflows unchanged, same number of people doing the same jobs slightly faster. Most think they are further along.
AI First is different. Workflows get redesigned from AI principles so that individual AI productivity translate to team level productivity. Three ship what used to take twelve. If your headcount hasn’t changed, you are not AI First. You are AI Augmented.
AI Native is where agents and humans work as teammates. More agents than humans. Token budgets instead of headcount. Revenue generated instead of tasks completed. Nobody is here yet.
A developer who is 10x faster inside a team that still does two-week sprints and four-hour code reviews has produced zero organizational improvement. One rower can go fast. Put a hundred in a boat and they sink it.
This is why AI Native is a CEO conversation, not a CTO conversation.
Shopify got this. Tobi’s memo was direct. Before asking for headcount, show why AI cannot do the job. Not “we thought about it.” Actually tried. With screenshots. With results. What changed was not mass layoffs. The quality of thinking about headcount went up. The forcing function was the policy, not the technology.
NemoClaw removed the security barrier that kept CIOs from deploying agents into production. OpenShell sandboxes, privacy routing, single-command install. The CIO problem is solved. What remains is the CFO problem and the CHRO problem. Both are political.
Jack Dorsey cut Block from 10,000 to 6,000. Published a 4,000-word essay with Roelof Botha on replacing hierarchy with intelligence. That is one path. It requires being Jack Dorsey.
The companies shipping agents fastest are not transforming the existing org. They are building a parallel one alongside it. Two to three people. A NemoClaw stack. Agents as teammates from day one.
Corporate DNA transformations rarely ship well. Incubation ships better.
Run the decision inside a contained box before spreading it wide.

I resisted calling us AI First because I thought it implied we use AI for things unless it can’t do the job. But the product isn’t radically better for the customer, although maybe somewhat better.
I didn’t think it communicated that the product would be infeasible without this type of workflow.
I need a word that says the product only is feasible with AI but AI itself is not autonomously making decisions.
